Connecting Dots, Throwing Javelins and Grassroots Movements

We all love them, don’t we? Whether it is the weather, election results or even horoscopes, the human psyche is intrigued by those who believe that they can predict the future.

Yet, in the past few of years, things that seemed to have been stable and predictable have had an uncanny knack of not being so! Brexit, the rise of Trump, global weather patterns, crazy valuations for Tech companies. Some trace this unpredictability back to the financial crisis of 2008. Others pin it to the rise of globalisation. Yet others believe that the real culprit – climate change – can be attributed as far back as the industrial revolution.

“Leaders of Hope” require a good dose of “back-to-front thinking” to inspire people to follow their vision of the future – only to become disillusioned and frustrated by the system. The pendulum swings and “Leaders of Fear” take over and simply look in the rear view mirror to say how things were great in the past and that “Back to the Future” is the answer.

With linear thinking, we tend to post-rationalise decisions and make them look logical after the event. Ever more so in large corporations and national governments. Steve Jobs put it so well when he talked about connecting the dots in his Stanford commencement speech

“You can’t connect the dots looking forward; you can only connect them looking backwards. So you have to trust that the dots will somehow connect in your future. You have to trust in something — your gut, destiny, life, karma, whatever.”

So we come to trusting the dots that will connect us to a positive future – and also trust in “gut, destiny, life, karma, whatever….” to get us there! That’s not very precise or scientific. Certainly not terribly rational and not very easy to measure either!

So, maybe all this objective setting stuff we strive for is baloney? 

In my experience, Jobs was correct. Most decisions are made from spinning around looking at various alternatives and then having an intuitive hunch that things would be better if they lined up in a direction where you have a fuzzy idea of the target zone or outcome. As time progresses, things become clearer.

I call this the “White Javelin” approach. We have a Javelin that we can throw in any direction, but we choose to throw where the light shines brightly. Once we have thrown it, we move along to pick it up and then decide where to throw it next. It is better if you keep going in one particular direction. Otherwise, you keep going over old ground and spinning around like a dog chasing its tail!

Fulfilment becomes an intuitive sense of progress towards a fuzzy outcome, which needs to feel good before each throw.  If your daily work does not give you the autonomy to decide the direction of throw or they give you a needle instead of a javelin, then I suggest you quit!

As I’ve grown older (and hopefully wiser), I’ve also become increasingly aware that everything is connected. Literally. So the desired outcome in one country, system or domain will have undesired consequences in another. The current North Korean-US war of words is but a simple example.

So, with all the unpredictability and variability of system outcomes, maybe we need a new set of meta-objectives or meta-goals that we can start to organise ourselves around so we can work out best where we throw our white javelins.

The UN Sustainable Development Goals were a noble attempt to do this. Yet a global, top-down approach is probably only going to help fix a minor part of the problem. As Arnold Schwarzenegger stated in his message to Donald Trump on reneging the Paris climate agreement: “Like all the great movements in human history, our (clean) future starts with a grassroots movement in our communities, our cities and our states.”

It gives hope to mere mortals that there is a clear path to a cleaner, brighter future through grassroots activism, clear personal intent and envisioning end-results that are for the betterment of our local communities.

Whereas linear-thinking approaches had a good chance of succeeding in more stable and predictable systems, we need new ways to shape a purpose, objectives and outcomes for a particular problem set – outside the boundaries of corporate self-interest. (what Ian Ure in an article on LinkedIn calls his “magic ingredient” – which inspired me to write this one). 

Asking lots of “W” questions is a good place to start. Why?, What?, Who?, When? and Where?

Too many “How?” questions asked too early on creates early “solution-thinking syndrome” which gets in the way of exploring alternative approaches and landing points.

Equally, too many “Why?” questions too early on can also be counter-productive because the answer might simply be: “Just because!”.  W can also stand for “Wait” – like  “all good things come to those who wait”.  Counterintuitive, perhaps, but powerful, nonetheless.

I believe that the world is a mysterious, magical and mystical place, well beyond the ken of any single human being. Science and reason are useful tools, but by adopting the Zen-like “beginner’s mind” with an inquisitive sense of discovery, prediction becomes less important. Each day brings magic moments with new discoveries and new areas to explore with our individual throws of our uniquely crafted white javelins.  We need to stop listening to the Merchants of Doom and become our own Leaders of Hope.

Go on! Throw it as far as you can and see where it lands! It will only be good!

Give Thanks! Fire, Aim, Ready.

Last week we explored what it was to be “on purpose”.  The various meanings of the word and the importance of living a purposeful life or working within a purposeful organisation.  It has been very encouraging that so many readers have commented on the post and that the ideas resonated with many of you so well.  Thank you also for the feedback: it is always welcome!  I wish you all success in thinking more about what it is to lead a more purposeful life and continuing the quest to find more meaning in it and in the work you do.

This week I want to deepen that thinking and explore the relationship between purpose and the main aims (or goals) that cause us to line-up the activities that we perform as we go about our day-to-day lives both at home and at work.  I believe that this process is at the heart of what it is to be successful.  Indeed, success is a very personal and subjective thing.  Sure, others might judge your success – but that is by THEIR opinion, not yours.  It is important to shape the factors that will make you successful by moulding them out of what you are and what you want to be.  Sourced from your passions and purpose, as it were.

It is a perfect time of the year to look back and look forwards.  Particularly as today in Thanksgiving in the Americas.  Even if you are not from that part of the world, it is a useful exercise to be grateful for all that has happened to you in the past year and for the friendships and experiences you have had.

At the same time, it is also worth looking forwards.  Thinking about the habits that you want to grow, or the ones that you want to release.  Thinking about the ideas or relationships you want to nurture and the ones you want to celebrate or change.

There is an old phrase “Ready, Aim, Fire” that covers the stages you go through when firing an arrow at a target.  For a bit of amusement, I decided to reverse the order of these three steps to see what new thinking might emerge.  It ended up as  “Fire, Aim, Ready”.  Not a very significant sequence of events if you want to hit a target, you might think.

FIRE

But wait!  What if we use the word “Fire” in some slightly different meanings: FIRE that you are fired-up by – or FIRE when you have a “burning platform” that needs immediate attention – or FIRE when we fire someone from work or a relationship.

If you write down your purpose and underneath put the three or four things that are firing you up at the moment or that they need immediate attention, then FIRE becomes a good first step to deciding the few things on which you should focus.  Either because they are important (as in fired-up) or because they are urgent (as in burning platform) or else you want to be rid of it (as in “you’re fired”).  What few things do you want to add, act on urgently or get rid of in your life?  For me, I have a bonfire worth of business books that have been lying up against the wall on the landing for the past year!

AIM

By listing-out these few aims (or goals) and then understanding what sort of change is needed in your life, you can then try to envisage what life would be like with more (or less) of the factor.  New role at work, more time with family, change-out the car, less time tripping over books.  That sort of thing.
At this stage, it is so important to write these ideas down on a bit of paper.  Sure, a computer will do, but somehow writing them down on paper and referring to them on a regular basis helps speed the process to achieving the aim – and either adding to or subtracting from the fire!  They need to be the bigger things in your life.  Otherwise, you will bury yourself in a long to-do list.  If this happens, try to pick the top five or six ideas and work on them.

READY

If nothing else, by doing this exercise in the next few days, you will be in a better position to shape your ideas, projects and activities as we move into 2016 and be ready to design some bold, boring or fun New Year’s resolutions over the next few weeks ahead of the rush.  Typically, in the past, I have jotted my resolutions down on a paper napkin with a hangover from the holiday period on 1st January and then throw them out with the rest of the excess paper a few days later!  It is only in the past few years that I have become a bit more disciplined – but I still have a way to go.

Writing out your aims and then having the discipline to review them regularly reaps the rewards.  Not least, by the above definition of success, you will be much more effective in aligning your activities to your purpose and living a more fulfilling life!

The Heart’s Intuitive Intelligence

Last Thursday, I had a meeting with a business colleague.  We had only met once before – but somehow the energy felt really good between us.  Conversation flowed.  Ideas bubbled to the surface.  Creative spirit abounded.

During the conversation, it became apparent that I had talked in our previous meeting about intuition.  I had forgotten this – but it  is something I have recently become very interested in.  In summary, it’s the idea that the world is far too “mental” and that many have lost touch with their intuitive guidance system – based around the heart.  I’m also a strong believer in the idea that everything is connected.

And so it was, just by chance (as happens when browsing the internet) I came across this video below:

I don’t know too much about the organisation behind the video – but just love the overall theme, messages and visuals.  It somehow helps us to remember things we have forgotten or lost – so we can get back into the life-force and remember who we are.

A Time to Re-solve

A very happy New Year!

It’s that time of the year again where we set goals and objectives and personal New Year’s Resolutions.  Sure, there are the normal ones about losing weight or taking more exercise or spending more time with loved ones.  Yet I have been digging a bit deeper this year about the whole process.

It stems from my two previous New Year’s Resolutions Resolutions and Revolutions in 2011 and On Sustaining the Gains (and Losses) in 2012.

Both were concerned with my personal weight.  Each year I have lost a decent amount of weight between January to March (between 7-13 pounds).  Each year I have put that weight on by the following New Year’s Day.  As I identified last year, it is not just about losing weight (I reckon I can do that now).  It’s about keeping it off.  That is the problem.

It is not just my personal resolution of attempted weight-loss that this pattern can be seen.  As the Guardian so cuttingly put it earlier in the year:

“Failed plans fall into three categories. There are good plans that are poorly executed, as in the blueprint drawn up by Count Alfred von Schlieffen for the invasion of France in 1914. There are strategically bad plans that are well executed, as in Napoleon’s Russian campaign of 1812. And then there’s the coalition government’s deficit reduction plan.”

 It got me thinking about the whole word “RESOLUTION“.  Made from the base word “RESOLVE” – or “RE-SOLVE” or “RE-SOLUITION“.  The idea that we are solving something again (not for the first time).  That somehow we need to re-solve the problem because the first solution did not work fully the first time around.  Or we need to re-dissolve the solution, as it were, because the solution was too saturated with whatever it was we were trying to dissolve.

Yet it is so much more difficult to withdraw than to re-draw.  Much more difficult to cut-back than keep the status-quo.  It reminded me of an old military saying:

“Of all operations of war, a withdrawal under heavy enemy pressure is probably the most difficult and perilous.”

On this theme, it is recorded of the great Helmuthe von Moltke the Younger, that when he was being praised for his generalship in the Franco-Prussian War, and was told by an admirer that his reputation would rank with such great captains as Napoleon, Frederick, or Turenne, he answered: “No, for I have never conducted a retreat.”

So as we see the US apparently fall off the fiscal cliff and the UK economy continuing to groan on with its deficit, the need to resolve to re-solve the problem becomes even greater.  The solution is in the re-solution.  That we need to re-think our way through the problem is clear.  Yet it is unfortunate that the political cycles and systems in the West seem to get in the way of a sensible resolution, a sensible re-solution, a sensible re-think.  Democracy is stuck.

So, this year, I resolve to lose weight and find new solutions for keeping the weight off.  I’m not obese – but I am overweight.  And being normal weight is where I want to be.

So here goes for the third year.  I resolve to be in a different (better) place this time next Year and hit 2014 at 13st 7 lbs.  No, really!

Goons, Flying Circuses and UK Comms

At the end of a very busy few weeks, I managed to miss the announcement that OfCom, the UK Communications Regulator had published its annual review of the UK Communications Market.  Just under £30 in paper format, it is free to download online <HERE>.

The summary on page 11 (which I have copied below) for me, says it all:

It is fascinating how many of the things that OfCom measures are moving so slowly: take-up and satisfaction of Digital TV; listening to the radio; Internet penetration and usage and satisfaction; mobile take-up and satisfaction etc. etc.  This smacks of a mature market and a set of industry measures that somehow miss the next wave of development needed to make (some in BT would sake keep) the UK truly competitive.

If the truth that “What gets measured gets done”, I fear that Ofcom sits in a world of complacent self-satisfaction – not challenging itself to measure the key drivers behind the next wave of technology upgrade, not worrying about how to reposition the UK’s digital infrastructure to create jobs and make the UK more competitive, not concerning itself about how to use its extensive skills in economic analysis and drivers to cover the final 25% of the UK population that is not online.  The only new measure is satisfaction on the speed of postal delivery.  Hardly a measure that is ground-breaking!  What about a “new” measure for the speed of traffic in Central London?

With the current very strange (nearing on ridiculous) process that is being run out of DCMS to gather suitable (politically-guided, politcally-correct) evidence for the up-coming Comms Act, neither the Government nor OfCom are creating the right environment to tackle many of the REAL challenges that face the UK comms industry in the next eight years.  Nor are we getting enough debate on the REAL issues so that the government gets the necessary buy-in for the changes.

It was therefore refreshing to attend a seminar run by the Public Services Network Governing Body (PSNGB) on Thursday.  Finally, I can see a new model emerging where the industry (as represented by the PSNGB Trade Association) combined with a part of government (run out of the Cabinet Office) create a new way of working and a new way of thinking about Government ICT procurement.  Excellent organisation, excellent objectives, excellent vision to transform public services so they look like the commercial internet.  The trouble is that we can’t use this network for commercial gain – as Europe has a set of crazy procurement rules – some of which are tying the well-intentioned  DCMS/BDUK programmes up in knots!

Another organisation that I have found that is trying to get some momentum behind the final 25% is the phoenix that has risen out of the ashes of the”Race Online 21012″ campaign.  They have chosen the interesting campaign title of “GoOn” – which many will read as GOON.  I many ways, Monty Python and his Flying Circus would do a better job at getting the UK’s Communications Industry better organised for the challenges that lie ahead in the run-up to 2020.

The current circus is no longer amusing.  The self-satisfaction on measuring things past, the arrogance to think that what is being done now will suffice and the closed-shop thinking being conducted on the Comms Act needs to be challenged loudly.  I wonder if the House of Lord’s review will carry the weight that is needed to rattle the cage?  Or maybe that is simply another act in the Circus?  I hope not.  In any case, it is definitely time for a reshuffle after the Olympics.  The Future of the Telecoms industry needs to be debated and taken more seriously than it has in the past year – over-shadowed by the Olympics, Digital Rights and the Future of Museums.  The only way to do that is to get it out of under DCMS’ brief and move it to a more enlightened part of government – perhaps back to BIS, or, more radically under DCLG, a Ministry for Infrastructure or the Cabinet Office.

Inventories, Unread Books and Generation Why

Last week there were no Thursday Thoughts.  I was in Edinburgh and thinking far too much to write about it.  Today I had to go up to London and got writer’s block until a chance Skype conversation with Malcolm about random stuff.  It got my right brain going and I am now back in the flow.

In much of the work I do, I am drawn to creating order from chaos by documenting the present situation.  One very useful tool is to take an inventory of what is.  A version of the truth that is accurate enough to be good enough.  It is like the difference between German and British accounting: German accounting is always exactly wrong: British accounting is almost roughly right!

So it was I was chatting to Malcolm on Skype who was listening to Melvyn Bragg’s In Our Time – a discussion on James Joyce’s UlyssesAt the start of the talk, Bragg points out that it is one of the most famous books of the last century – and one that few have read cover-to-cover – myself included.

It got me thinking about the fact that 95% of books are never read.  Mine included……

So I thought, what about an inventory of all the books I have – and then work out how many I have actually read?  More than 1,000 books – and less than 5% read?   I suppose that the types of books I collect are not novels.  They are more like factoid books, text books, “how to” books.  Bee books, personal development books.  I don’t read novels.  My father used to say “Life has enough drama in it that I don’t need to go to the theatre”.  I think the same about reading books.

So the inventory, used with the mirror, forces to look at yourself, your behaviour, your reality.  But the Skype conversation I was (and still am) having with Malcolm on this touched on another interesting thread.  The fact that I am of a generation where physical books represents learning, knowledge and intelligence.  But for my children, the world is very different.  An Amazon Kindle could contain the same number of books as on my bookshelves and many more besides.  For generation Y (which I call Generation Why – because they always seem to be asking the question Why?)  the value of owning physical books is almost diametrically opposite to mine.  To take an inventory of Apps on my MacBook (which I also collect) takes less than 5 seconds.  The software can be updated across the internet when new versions arrive.  Information is more transient.  More connected, near-free to produce.

So what?  Well it is time for me to start to clear the clutter of my bookshelves.  To stop ordering physical books on Amazon.  To change my behaviour.  One of the most difficult things to do.  But the inventory and the mirror are perhaps the most powerful tools to help change behaviour.  Question is whether I can  reduce my inventory without being distracted by workload, the bees, the dogs, the children – oh and that urge to go onto Amazon to buy another book on my Wish List!

Time for an inventory.  Time to put the mirror up!  It works with clients – but is so much harder to do to oneself!

Presence over Process

This week, the bees went to bed for the winter. Fed down with verroa treatment in the hope that most colonies will survive the winter.

I have also had three very different conversations this week about the importance of Business Processes. In each conversation, I came to a different set of conclusions. However, there was one over-riding idea that shone through from each conversation. The obsession with the current process-centric religion in management thinking has actually made many of our service-based organisations less, not more effective and less, not more efficient.

The first conversation came from an experience I had with a US-based hosting company I have used for about ten years. Last year they put SAP into the company. Two months ago the company was sold. The service has been declining for about a year. Coincidence? I don’t think so. The new process involves forcing you to ring a US telephone number which is actually answered by someone in the Phillipines who filters you so they can direct you to the right department. The problem I had involved both Domain Names and Hosting – so I ended up being put through to two departments. In the end I was double-billed and had to ring back a week later to complain – when I went through the same rigmarole – and was sent an email to say I couldn’t reclaim the money because it was against company policy. I rang a third time and finally got through to someone who sorted me there-and-then. Sounds familiar? More like a telephone company? Yes, indeed. I then got hold of the Director for Customer Experience and Process Design on LinkedIn to share my story. He was a Harvard MBA. He saw my profile but ignored me. The company is called Network Solutions.

The second case was with a former colleague whom I had lunch with. He is an aspiring partner at one of the big five consulting practices. He told me he was writing a paper about the importance of process design in telecoms companies. I cited the above story and said that Presence was more important than Process. He looked quizzical. He could not compute. He was not sure how he could implement Presence and make money out of the idea from a consulting assignment.

The final conversation was with an enlightened ex COO of a Telecoms company with whom I had lunch with on Tuesday. He said he was process mad – yet when you listened to his stories of how he managed processes, there was a great deal of practicality and experience blended in with the importance of providing the right information to the right person at the right time to turn customer issues and questions around on the first call.

In the crusade to banish the obsession with Process centricity, I continue to marvel at the bees that I keep. They don’t have crazy processes to waste time. They have developed an approach that balances Process AND Content (or pollen/nectar collection) IN THE MOMENT so that they can respond with far more intelligence than just following a book of rules. Interestingly, the model they use shows that outsourcing is extremely wasteful and makes no sense at all. If you have to hand off, do it only once (not three times like ITIL). The models from the bees also demonstrates the sense of investing in small, agile “cells” of capacity and capability tuned to specific types of demand.

To summarise, I believe it is time to create a new management paradigm based on Presence (modelled much more on the natural world that the bees have developed over 50 million years). It creates a paradigm shift that takes us away from the insanity (or caetextic thinking) of process-obsession and into a new much more organic model based on cells or colonies that can respond to demand of various types a seasonal basis.

Just like the bees do.

Starting Afresh, Business Cycles and No Objectives

I always enjoy this time of the year. For me, in many ways, the 1st of September is the start of a New Year.
If you can remember when you were young, or even more recently, if you have children, this time of the year marks the start of the academic year. It is back to school week and also Freshers week for those starting University. It is a out-of-sync start to the year when, in the Northern Hemisphere, we are all heading into Autumn and Winter. Perhaps the original designer for the academic cycle was an Antipodean when it coincides with Spring. Who knows?

Anyway, I have found over the past three years of running a small consulting business that there are definite peaks and troughs in demand for an extra pair of (external) hands to kick-off a new campaign or project. And that cycle is very much in in line with the school year. I can see a definite trend of individuals buying in three cycles – September/October, January/February and April/May/June. Nobody buys anything in August!

So with this New (Business) Year, I decided, whilst on holiday in August, to do a few radical things – just to mark the occasion.  I’ve upgraded my apple computer (because the old one broke beyond repair).  I’ve changed broadband service provider to Zen (having been struggling with BT’s customer service for several years). And I have also decided to move from my old-style accountant to one that can handle the cloud, is more proactive and help the business grow.  All these changes have definitely given me a “back to school”, start of a New Year refreshed feeling.

With these somewhat mundane changes, I have also been reflecting on the past three years and what goals and objectives I should set the business for the next three years. After all, I run a business called Objective Designers! So I was very amuzed to get an email this morning from a great productivity blog I subscribe to called “ZenHabits”.  I was reading an earlier entry called “No Goal” – which struck a chord.  What if we actually have no goals?  What then?  I love the two quotes at end of the ZenHabits post:

‘Always remember: the journey is all. The destination is beside the point.’

Why do we set all these goals and objectives?  What purpose do they serve?  Is there really an alternative framework with no goals, no budgets, no plans.  Just free-and-easy go-with-the-flow business?  I can see this probably wouldn’t work in big business, but for a micro business, it is an interesting idea. Many self-employed folk around the world probably do this naturally anyway!

Anyway, it makes you think – which is what this blog is all about!

Reasons for Encouragement: Keeping the World View

Let’s hope that the planetary consciousness that the outstanding programme has delivered will continue to see the world as a fragile ecosystem and not as a toxic dumping ground for consumer madness (per the previous post).
